Every lead has a qualification score. Every viewing generates data. Most agencies track revenue. We track how the revenue happens.
My name is Klaus-Dieter Vormelker. I am the founder and Managing Director of Vormelker Properties International.
I started my career as a broker in Hamburg in 2014. For five years I sold properties, attended viewings, wrote valuations, and followed up with leads the way most brokers do -- by instinct. I was competent. But competence without measurement is just luck that has not yet run out.
In 2019, I attended MIPIM in Cannes. It was the most important week of my professional life. I walked into the PropTech pavilion and I understood, with total clarity, that the future of real estate is not about relationships. It is about data.
I came home and founded this agency. Not to build another brokerage. To build a system.
Today we operate from our headquarters on the southeast coast of Spain. We serve the residential market -- coastal properties, expat buyers, local families, investment portfolios. But what makes us different is not what we sell. It is how we sell it.
We have a CRM that we call Atlas. We have a 5-Phase Brokerage Optimization Framework. We have a daily standup, a weekly pipeline review, a monthly strategy session, and a quarterly transformation workshop. We have 14 active PropTech subscriptions and a dashboard that runs on a screen in the office 24 hours a day.
Some agencies sell houses. We sell houses and we know exactly why.
The data on our competitors is still maturing. The data on ourselves is best-in-class.

Managing Director & Founder
I founded Vormelker Properties International in 2020 with a simple conviction: if you cannot measure it, you cannot improve it. My role is strategic -- I design the systems, the frameworks, and the processes that allow our brokers to operate at scale. I oversee our technology stack (14 active subscriptions), lead our daily standup, and conduct weekly coaching sessions with every agent. Before founding this agency, I spent five years as a broker in Hamburg. I am also the author of 'Beyond the Handshake: KPI-Driven Real Estate for the Modern Agency' -- a book I wrote to document what I have learned about making brokerages measurable. The second edition is in progress. Qualifications: German real estate broker certification, MIPIM attendee since 2019, PropTech Summit 2022, RE Innovation Forum 2023.
Senior Broker
Sandra joined us in 2021 and has become the highest-producing broker in the agency. Her annual transaction volume exceeds EUR 4 million. Her market knowledge of the southeast Spanish coast is, by any measurable standard, exceptional. Sandra's approach is relationship-driven. She maintains deep connections with both local and international buyers. We are currently working with Sandra on integrating her workflow more fully into our CRM and reporting systems. This is an ongoing Development Initiative.
Broker
Thomas is one of the most process-disciplined brokers I have ever worked with. His CRM data completeness score is 98%. He fills out every template, attends every meeting, and has read my book cover to cover. Thomas represents what is possible when a broker commits fully to the Vormelker Framework. His pipeline documentation is best-in-class. His weekly pipeline reports include a cover page. He is the standard.
Head of Digital Transformation
Max leads our technology and data operations. He manages Atlas, our CRM platform, and is responsible for our agency dashboard, our reporting infrastructure, and the integration of all PropTech tools across the organisation. Max built the real-time dashboard that runs on a dedicated screen in our office -- what we call 'ambient accountability.' He is 24 years old. His title is proportionate to his impact.
Office Manager
Pilar has been in real estate for over 20 years. She manages our office operations and the logistical backbone of the agency. Her experience in the industry is of 20 years. Pilar participates in our daily standup. Her perspective is valued across the organisation.
A Proven 5-Phase Brokerage Optimization Model
The Vormelker Framework is our proprietary methodology for transforming a traditional real estate agency into a data-driven, process-optimised operation. It is the product of five years of research, iteration, and implementation.
Every transformation begins with data. We audit every touchpoint in the client lifecycle -- from initial portal enquiry to notarisation -- and ensure it is captured, categorised, and accessible. Our CRM Atlas serves as the central nervous system.
Once the data exists, we standardise the processes that generate it. Our lead qualification template has 23 fields. Our viewing report protocol captures not just the outcome, but the conditions. We have been in Phase 2 for three years. The depth of this phase reflects its importance.
Process without adoption is infrastructure without traffic. Phase 3 aligns the team's daily behaviour with the systems we have built. Behavioural Alignment is not about compliance. It is about conviction.
When the data flows and the behaviour is aligned, the dashboard becomes meaningful. Our agency dashboard -- displayed on a dedicated screen visible to all team members -- shows real-time CRM engagement, lead pipeline velocity, template completion rates, and individual broker activity scores. I call this 'ambient accountability.' Some of the team have other names for it.
Measurement is not a destination. It is a practice. Phase 5 is where the Vormelker Framework becomes self-sustaining -- the data informs the process, the process generates the data, and the Managing Director reviews both at 5:47 AM with a coffee.
Our agency dashboard runs on a dedicated screen in the main office. It faces the brokers' desks. The team has another name for the screen. I am aware of this. I choose to interpret it as affection.

I wrote this book because the industry needed it. 'Beyond the Handshake' documents what I have learned about transforming a traditional brokerage into a data-driven operation. It covers pipeline management, CRM adoption strategies, meeting cadence design, and the philosophy behind measurement-first real estate. The first edition was published in 2023. 200 copies were printed. The second edition is in progress. It has been in progress since 2023. The scope has expanded.
